What Is an AI Agent?

Everyone's using the term but most business leaders have never gotten a clear explanation of what it actually means. Here's one.

Most of the executives I talk to have heard “AI agent” dozens of times. They’ve sat through the demos, read the headlines, and nodded along in meetings. Then, usually in private, they admit they’re still not sure what it actually means.

That’s not a gap in intelligence. It’s a gap in explanation.

What an AI agent actually is

A traditional AI tool responds. You type something, it answers. You prompt it, it generates. That’s the whole cycle.

An agent is different because it doesn’t wait for you to direct each step. You give it a goal and it figures out how to get there. It can search the web, read and write files, send emails, call other software, check its own results, and decide what to do next based on what it finds. You don’t manage each move. You give it the destination and let it work.

So the difference isn’t intelligence, it’s autonomy.

A concrete example

Say you run a supply chain operation and every Monday morning someone spends two hours pulling data from three different systems, comparing it to last week’s numbers, writing a summary, and emailing it to the team. An agent can handle that whole sequence without anyone thinking about it. It knows the goal, it knows where the data lives, it runs the analysis, writes the report, and sends it. If something looks off, it flags it for a human before hitting send.

The task didn’t change, but a person no longer has to initiate, run, and check every single step.

Why this is different from what came before

Earlier AI tools were reactive. You asked a question, you got an answer. Useful, but limited.

Agents are different because they can fail midway through something, notice it, and try a different approach. They have a built-in feedback loop, which is what makes them useful for anything more complex than a single question. But that loop is also where the risks live. If an agent makes a wrong call at step two, the next four steps build on top of that mistake. This is why the teams that deploy agents well design them with checkpoints, moments where a human reviews the plan before anything irreversible happens.

The autonomy is the feature, but it’s also the thing you have to design around.

What you actually need to understand

You don’t need to know how the underlying model works to use agents effectively. What you do need is someone who can define the goal clearly, decide what the agent should and shouldn’t touch, and know when to put a human back in the loop.

Most AI projects that go wrong don’t fail because the technology failed. They fail because nobody defined those things before they started.
